X-11R3 turns VGA color to monochrome after Intel R3.2.2 update

I just installed an Intel (was Bell Tech) Release 3.2.2 upgrade over
my Bell Technologies Release 3.2 SysV/386. There were a few minor
hassles, but nothing major. I then re-installed my X-Windows
from my 3.2 release; again, no installation problems.
I logged in, fired up X, started TWM, and discovered my pretty color
VGA monitor was now a rather inferior monochrome one. I've tested
quite a bit of stuff -- the window manager makes no difference, even
something simple like starting a basic xterm and doing an "xsetroot
-solid red" fails (or else that's a *very* dark red ;-). To say
I am not pleased is putting it mildly.
I have checked my initial TERM setting before I fire up X (AT386), though
I don't think it should matter. I've checked that /usr/X/adm/.display
really does say "VGA". I've read the docs I have, but they're not very
informative. I've read the release notes for 3.2.2; they warn that
starting the upgrade with X on the system will fail, but don't say
anything about not being able to re-load X when the upgrade is complete.
Can anyone shed any light on what's happened? Any similar experiences?
Anything else to look for in environment/X configuration? (I should
mention that all my personalised X setup is unchanged since the upgrade.)
